This invention provides a method and apparatus to convert an organic fuel into heat in a manner that minimizes ash in the flue gas. The usual combustion process is segregated into multiple distinct and separated processes. The primary process of this invention is pyrolysis of the organic fuel in an oxygen free atmosphere. The organic fuel is handled sedately to prevent ash inclusion in the pyrolysis gases. The gases formed are directed to a separate combustion process. An additional process receives the carbon and ash solids from pyrolysis and uses air and water vapor to react with the carbon in a sedate manner to produce reduction gases for combustion separate from the reduction process. The reduction gases contain fewer ash particles than normal combustion. An optional process pre-dries the organic fuel and uses the moisture and fines from this pre-drying process to feed the reduction process.
